The 4 Steps to Ace Any Wayfair Case Interview

There are four major steps to solve any Wayfair case interview.

It is completely acceptable to ask the interviewer for a moment of silence so that you can collect your thoughts and think about the problem.

Once you have identified the major issues or areas that you need to explore, walk the interviewer through your framework. They may ask a few questions or provide some feedback.

3. Solve the problem

Once you have developed a framework, you can begin to solve the problem. To solve the case, you’ll likely need to answer a mix of quantitative and qualitative questions.

When solving quantitative problems, make sure to walk the interviewer through your approach before doing any math. Check if the interviewer has any further information for you before making your own assumptions. Finally, neatly label your calculations and write out all numbers so that the interviewer knows exactly what you are doing. 

When answering qualitative questions, try to structure your answer in a logical way to make it easier to brainstorm or communicate your point of view.

For both quantitative and qualitative questions, make sure to go beyond just answering the question. Think about how your answer impacts the answer to the case. Always try to tie the implications of your answers to the case objective. This will help you develop a hypothesis for what a potential recommendation could be.

4. Make a recommendation

In the last step of the case interview, you’ll present your recommendation and provide the major reasons that support it. You do not need to recap everything that you have done in the case, so focus on only summarizing the facts that are most important.

It is also good practice to include potential next steps that you would take if you had more time or data. These can be areas of your framework that you did not have time to explore or lingering questions that you do not have great answers for.

Proper problem-solving involves ensuring that you are very clear on the nature of the problem. Be sure that you fully understand the core of the problem before trying to repair it. 2. Identify The Stakeholders. Ask yourself what the best case resolution will be for all stakeholders, not just for yourself. Ask yourself what is best for the company, your coworkers, and your clients. 3. List Your Options. The third step is to figure out your options when it comes to your course of action. It is not uncommon for a company to re-evaluate its goals periodically and adapt to changing consumer climates or recent technological developments to compete for relevancy in an ever-changing global market. Despite how effective a company is in its messaging, such events frequently result in exposing character-revealing behaviors among its workforce. For example, during times of transition, restructuring, or upheaval, a percentage of the workforce will band together and support the company's vision. Then there will also be a percentage who resent such change and experience a sense of job insecurity, gravitating towards dissent. So with this question, your interviewer is curious how well you would embrace Wayfair's values under such circumstances. As they advertise on their site, they expect their employees to "adapt and grow. We value adaptability and self-reflection. We find opportunity in every change, experience, and mistake. We are committed to continuous self-improvement."

"About a year ago, our company looked at certain revealing inputs among our employee surveys about how the structure of the chain of command created too much competition among the supervisory staff. They also considered how many of those supervisors, who were tenured but not management material, were experiencing burnout syndrome since they worked twice as hard yet did not advance with their peers. So, to avoid the fallout of many of those supervisors leaving the company, which would strain the rest of the staff in a leadership void, the company changed the structure. They offered those tenured supervisors more stability in their schedules, less likelihood of being transferred from location to location, and the option of working part-time or full-time without losing their pay grade or title. The company hoped doing so would offer greater job satisfaction and play to their strengths. However, there was a failure in the messaging, which was unclear, and there was a lot left to be interpreted. So many of those supervisors whose titles were changed and were offered these new perks, unsurprisingly, saw this as a demotion. Many of them believed they had the potential to run their own store. So they saw this restructuring as a punishment rather than a reward. I did my part to support the company and spread the accurate portrayal of this restructuring and its aim. But my impact wasn't enough, and as a result, many of those supervisors whose titles were changed left the company, feeling their jobs were at risk or that they were robbed of advancement opportunities. This, ironically, resulted in a leadership void, which put a strain on the rest of our teams."

34. If you did not understand a process, what would you do?

Wayfair is a multi-national home goods company with over 10,000 suppliers and 10 million products to sell, ship, market, quality test, and more. Because of this volume, Wayfair will have a multitude of essential processes that you will need to follow. Discuss with the interviewer the steps that you take when you do not understand a process. Questions to ask in your Wayfair Interview

Everyone has heard the expression, 'You are interviewing them as much as they are interviewing you.' You’ll have plenty of opportunities to ask questions as they arise throughout the interview process. And you should. But you need a few questions in reserve to save for the end when your interviewer asks you if you have any other questions for them.

This is not the time to ask questions about salary or benefits. Doing so will only suggest your motivation for pursuing a position with them is centered solely on the money. Instead, take advantage of this prime opportunity to present a unique or memorable question that sets you apart from the other candidates. The more big-picture questions you ask, the more of a unique candidate you’ll seem.

Start by writing as many questions as you can while you perform your research on the company and on the job. Anytime you learn something new that leads to another question, write that question down. Then try to answer that question for yourself. Constantly question any aspect of the information you learn along the way. If the job listing uses an industry term you’ve not heard before, look it up. If it mentions a software they use that you are unfamiliar with, research that as well, and seek answers until you’ve cast light on everything. Save anything that remains unanswered for your interviewer. The more relevant the question is to their systems, culture, vision, and expectations, the better.

Spend adequate time examining your career and work experiences as well. This will help you determine how you fit their mold. Determine how aligned their work environment is with the work conditions you'd require to reach your peak performance levels.

About the Author

Interviewing and hiring someone is a huge responsibility. You not only need to find someone with the right skills and qualifications but someone who will get along with everyone else on the team and will be able to represent the company and its core values. That hire needs to be diligent and trustworthy while following the standards and processes everyone else adheres to. They need to perform with consistency, be emotionally intelligent, and be respectful of the needs and concerns of the others on the team. They need to seek out proactively a deeper understanding of the nature of the company and their teammates. That’s a tall order to determine when interviewing anyone. But it’s all part of the recruiter’s job. If the team doesn’t get along with that hire, or that hire introduces an unwelcome attitude to the workplace. One person’s consistent attendance issues can impact the job satisfaction of everyone else on the team, lower productivity, and negatively impact the performance of the company as a whole on either a micro or macro scale. So when an interviewer decides to hire any person, they are putting their reputation on the line. Looking for the perfect hire requires strong attention to detail. So there were a variety of things I would look for. I’d examine their cover letter, resume, or application for inconsistencies, from formatting to punctuation. I would scrutinize the consistency of their answers from one question to the next. But, I would first and foremost evaluate why they wanted to work for us. If they were playing the numbers game trying to find a job anywhere, it was pretty evident. But, it was those applicants who seemed to have an inside view, or inherent understanding, of the real qualifications of the job that I’d put at the top of the pile. They understood the job expectations and the culture and already seemed like they were one of the team. So much of this comes through in one simple thing: their enthusiasm. They had an energy that fit right in. This is something that can rarely be faked. If you invest the time to gain a behind-the-scenes glimpse of what life is like working somewhere, and when the more you learn, the more you get emotionally invested in that opportunity, the better your chances will be for winning that job. For the interviewer, when it comes to identifying how consistent a candidate’s work performance would be, the truest test is determining how well they understand the job and how enthusiastic they are to work there, even after everything they learned. That alone suggests they’ll consistently do whatever it takes to win the job and, once hired, go the extra mile for the team.

Commencing Your Technology Journey at Wayfair: The Interview Process for Software Engineers

Interviewing for a new job should be an exciting time, especially when it comes to a company like Wayfair. As you begin looking into a career here, I want to take a moment to emphasize that Wayfair is a great place to work. When you begin the interview process, the onus is on our team to show you this side of the business, get to know you better, and make sure we are a great fit. If you’re curious what type of people we are seeking out, here’s your answer—we want individuals who love technology, are committed to solving problems, and are openly communicating how and why they are making decisions. I will get more into this as we walk through the process of interviewing for a Wayfair software engineering role, and the steps you can take to succeed in the process.

Real problems, no tricks

Before diving into the nitty-gritty, there are a few points worth touching on first. For anyone looking to join our engineering team, you need to understand the basics of software engineering. Naturally, the expectations for more depth and breadth in experience grow as the roles we are looking to fill become more senior. You can use Google to look up syntax or function names (what good engineer isn’t good at using Google?!), and for coding challenges, you can pick the language you want to use. Regardless, it comes down to two areas.

  • First, you need to know a few computer science and programming fundamentals to succeed at Wayfair. These include data structures, and time and space complexity. These are essential to all roles. 
  • Next comes your critical thinking skills. You can talk out loud as much or as little as you want. We understand people have different communication styles. In fact, we welcome this range of styles. But at the end of the day, you should be able to clearly explain your solutions one way or another and step back to think about what your solution will look like at Wayfair’s scale with millions of users.

Addressing Bias

I also want to address bias in the interview process and the steps Wayfair takes to ensure all interactions with candidates are objective and evidence-based. We know everyone has unconscious biases, and we work hard to make this process as objective as possible to ensure that Wayfair is Diverse, Equitable, and Inclusive .

How do we do this? Every one of our interviewers goes through an internal interview training process to align on a consistent approach. For each step, we have a rubric that guides our interviewers on how to assess the candidate in that section. Following these discussions, interviewers submit their feedback on candidates before beginning any discussions with the rest of the interview panel. This process is baked into the feedback forms, which include reminders that each person must use objective statements and evidence from the interview in their feedback.

With that, let’s move on to the process.

The Process

There are generally five parts to our software engineering interviews. These include:

Recruiter Call

Technical screen.

  • Phone Screen (depends on level)
  • Onsite Panel

Fit & Sell Call(s)

Here, the recruiter will give you an overview of Wayfair’s business and the Wayfair Technology team. Next, they will explain some of the roles we have open, and most importantly, get a sense of what you’re looking for so we can make sure it matches one (or more!) of our open positions. I encourage everyone to ask questions because this will help us find the right fit for you.

For the technical component of the process, we have a technical assessment conducted by a Wayfair Engineer that will assess your technical skills in coding and test your knowledge on system design by asking questions around scaling, capacity, networking, and component design. We also use other assessment models depending on the role. One example is a case study, which helps us to understand how well your technical skills match with what we need. Either way, your recruiter will let you know exactly what to expect and how to best prepare. In most cases, these screens help us get an initial look at your capabilities in areas such as coding and system design (you can read more about this in the "Onsite Panel" section below).

Phone Screen

In general, we use phone screening to look at your softer skills and your overall ability to drive impactful solutions. You should also be prepared to answer technical questions about your work and the thought process behind the decisions you have made. We suggest using the S.T.A.R. ( S ituation, T ask, A ction, R esult) method as a guide for structuring your responses to questions in this round.

Onsite (or Virtual) Panel

In non-COVID times, we’ll bring you into one of our technology offices to meet with everyone in person. Since early 2020, we’ve been conducting virtual "onsite" interviews using various tools, including Google Meet.

Our onsite and virtual panels are split into four sessions that are aligned with one of our People Principles :

  • Coding and We Drive Results
  • App Architecture/Data Modeling and We Are Always Improving
  • System Design and We Drive Results
  • Team Building/Leadership and We Win Together

At the end of each session, we leave 5-10 minutes for you to ask questions. Some people like to ask the same question in each session to gain different perspectives from across the organization. Others prefer to ask different questions each time. Either way, it is an excellent opportunity for you to learn more about Wayfair and get additional information about what it’s like to work here.

Coding After a brief introduction, we’ll dive right into a coding challenge. Here we provide a Hackerrank playground for you to work in, and you can use whatever language you are most comfortable with. The playground will execute your code and highlight syntax errors and warnings. There are no tricks here. This is a chance for you to showcase your ability to write simple code, and when complete, our team will be looking at a number of areas.

These include:

  • Style : Here, we examine areas such as readability, planning ahead, refactoring, and syntax.
  • Comprehension : We look at how you handled defined requirements and ambiguity and discuss technical trade-offs.
  • Speed : What we look for here is how quickly you came up with an algorithm and wrote working code.
  • Testing : At this stage, we examine writing unit tests and running code as you iterate.
  • Communication : Last but not least, we look to make sure you fully understand the requirements, explain your choices, and respond to coaching.

A Few Tips In the coding stage, it’s crucial that you assess the time complexity of your solution. We understand you want to showcase your skills and impress the teams, but sometimes it’s better to get working code for a suboptimal solution than to spend too much time looking for the perfect solution. We also recommend breaking code into functions—in my experience, it’s always easier to reason with smaller chunks of code.

Once you get going, feel free to ask questions and talk out loud as much as you feel comfortable - the interviewer will be there with you looking at the same screen you see. As I said at the beginning, this isn’t solely about writing code. We’re also looking at your ability to think and be coached, as well as your comfort level when it comes to seeking help. It’s always better to ask for help than get stuck and end up with an unfinished solution.

System Design After a similar introduction, we’ll talk about the system you are going to design. Using Hackerrank for video interviews or a whiteboard in the office, we will ask you to design the high-level physical architecture of a full-stack system.

In this session, here’s what we are looking for:

  • Requirements gathering : Do you understand the problem, ask clarifying questions, and propose more guardrails beyond what we’ve provided?
  • Component design : Can what you created function as a complete system according to the requirements?
  • Protocols and networking : Does what you created demonstrate your understanding of how networks operate and how distributed systems coordinate?
  • Capacity and scaling : Did you build for scale in the right places and show an understanding of where bottlenecks will appear?
  • Operational support : Can your team monitor and diagnose problems, and do you provide analytics to your business partners?

App Architecture and Data Modeling Again we’ll start with a brief introduction and then explain the application you’ll be asked to design. Using Hackerrank we will be looking at your ability to design the next level of detail as a logical implementation architecture. From our experience, we’ve found that in the allotted 45 minutes, you will only have time to do a “deep dive” into two out of three main areas (API design, class design, data schema). That being said, you should still have sufficient time to touch on each area.

In this session, we’re looking for:

  • API design : The top-level interface of your application with a focus more on the input and output than the underlying details.
  • Class design : Each class serves a distinct purpose and demonstrates encapsulation and proper use of inheritance and composition.
  • Data schema : Tables, columns, sensible relationships between tables, and primary and foreign keys.

Team Building and Leadership At this point, the process is almost complete. In this session, there will be a two-way conversation between you and the interviewer. We’ll ask about a project on which you played a significant role. We expect you to explain the business context of the project, what the outcomes were, who was involved, what your role was, what you learned from the project, and what you would do differently next time. We are also very interested in knowing the impact the project has on the business and how you measured success. Similar to the initial phone screen, we suggest you follow the S.T.A.R. method to structure your answers.

Next, we’ll ask about a challenging relationship you had, how you made it workable, and a time you had to compromise on a technical decision or implementation plan. If you’re interviewing for a management position, we’ll also ask for additional insights and examples. This includes details around how you have approached career development for junior and senior engineers, how you have kept teams motivated through tough times, methods you’ve used to deal with underperformers, and how you have handled situations with employees that you needed to let go, if applicable.

Internal Review

At this point, your work is done. Now your interviewers will write feedback about their session based on the rubrics explained previously. The recruiter will gather everyone’s feedback, then the whole interview panel will meet to decide whether to move forward and make you an offer. Either way, your recruiter will be in touch within a few days of your onsite interview. If you receive an offer, the recruiter will have all of the details about compensation, specifics about the role, and more. Please ask them any and all questions you have - taking a new job is a big decision, and we are here to help! In addition to the recruiting team, all hiring managers and engineers are more than happy to jump on a call to answer questions!

After receiving the offer details from your recruiter, the next step is to find a mutual fit with the team and role you’ll be joining. This is important, and to get it right, we’ll set up one or more sessions between you and your hiring manager. This will give them a chance to go through the details of your role. As with every other step, you’ll have the opportunity to ask any questions to make sure this is the right opportunity for you before making your final decision to join us at Wayfair.

Quite challenging for most applicants, the second interview is known at Wayfair as the Case Study Interview. This round typically takes 30-45 mins. Case interviews put you in a hypothetical business scenario in which you need to make a recommendation by using data and facts.   • Avoid talking about pointless emotional conflicts over trivialities. Such conflicts will always occur, but you are not interested in getting involved in them.
  • Explain what you did to solve the conflict, show humility if you can. Admitting that you were wrong can send a stronger message than showing that you were eventually right…

Talk about a situation when you failed to meet deadline in work.

Try to analyze the situation. You should not say that the deadline was unrealistic , because that would indicate that you prefer moving  the responsibility to someone else’s shoulders . Just explain exactly what happened–what were your duties, for how long you worked on this or that task, things that slowed you down, reasons why you did not meet the deadline.

We are not robots and each of us fails to meet a deadline sometimes . The key is to show the interviewers that you tried your best (within your capacities and options), prioritized your work, looked for ways of meeting the deadline. You eventually failed, but you learned your lesson, and moved on.
